GTM engineering and RevOps for Mittelstand companies
Mittelstand sales runs on long customer relationships, a field sales team that knows every account and an ERP that holds the orders. We build the CRM, pipelines and reporting that put those relationships, quotes, dealers and trade-fair leads in one place, connected to the ERP, so the managing director sees what is coming and not only what was invoiced.

What is RevOps for Mittelstand companies?
RevOps for Mittelstand companies is the revenue operations work that gives a mid-sized B2B business one view of its customers and its pipeline: a CRM that field sales, inside sales and dealers actually use, quotes and order intake linked to the ERP, and reporting the managing director can run the business on. For SMEs it replaces knowledge held in people's heads with a system the company owns.
Most Mittelstand and mid-sized companies we meet sell well and measure little. The field sales team keeps its accounts in personal lists, inside sales writes quotes in the ERP, marketing collects trade-fair contacts in spreadsheets and dealer updates arrive irregularly by email. The ERP knows what was ordered and invoiced; nobody knows what is in the pipeline, which quotes are still open or which long-standing customers have quietly stopped buying. When an experienced salesperson retires, their relationships leave with them.
Checkpoint GTM is a Berlin-based RevOps and GTM consultancy and HubSpot Platinum Partner. We design the revenue model with your sales team, build it into your CRM and connect it to the ERP you already run, then hand it to a named owner. We work in HubSpot and Salesforce, in German, English and four more languages, for companies in Germany, the wider DACH region, Europe and beyond.
Good fit
- Mittelstand and mid-sized B2B companies whose customer knowledge sits in spreadsheets, email folders and the heads of a few experienced salespeople
- Companies with field sales, inside sales and service teams that need one shared view of every customer
- SMEs selling through dealers, distributors, agents or international subsidiaries alongside direct sales
- Owner-led and family-owned businesses preparing for a generational change, a new managing director or faster growth
Not the right fit
- Replacing or customising your ERP: we connect the CRM to it, the ERP stays the system for orders, prices and invoices
- Consumer retail and webshop marketing: we build revenue systems for companies that sell to businesses
Six Mittelstand revenue problems, and what we build for each
The same patterns come up in owner-led businesses, family-owned companies and growing SMEs across industry, technology, trade and services. Each play ends in something running in your CRM and data stack, not a slide.
Customer knowledge in people's heads
The problemLong-standing customers are looked after by the same salespeople for years. Contacts, history and agreements live in personal lists and email folders, so a colleague cannot step in, and when someone retires or leaves, the relationship has to be rebuilt from scratch.
What we buildOne customer record per account with contacts, buying roles, visit reports and history, captured with as little typing as possible: email and calendar logging, mobile visit notes and a short weekly review instead of a long form.
Quotes nobody follows up
The problemInside sales writes quotes in the ERP and sends them by email. Nobody knows how many are open, what they are worth or which ones went quiet, so follow-up depends on memory and the quote hit rate is unknown.
What we buildEvery quote tied to a deal in the CRM with value, date and owner, open quotes visible per salesperson, follow-up tasks after a set number of days, and reporting on hit rate, quote volume and the reasons quotes are lost.
The ERP knows the orders, sales does not
The problemOrders, prices, open items and revenue sit in the ERP, which sales cannot easily read. Salespeople visit customers without knowing what they bought last year, and the managing director sees invoiced revenue but no pipeline.
What we buildOrder intake, open orders and revenue per customer read from the ERP into the CRM in one direction, so sales sees each customer's history and trend, and the pipeline sits next to the order book in one report.
Dealers and distributors in the dark
The problemPart of the business runs through dealers, distributors, agents or subsidiaries. Leads are passed on by email, nobody knows what happened to them, and channel revenue shows up only at the end of the quarter.
What we buildPartner records with regions and responsibilities, lead routing to the right dealer or subsidiary with a deadline to respond, deal registration where it fits, and reporting on leads passed, deals won and revenue per partner.
Trade fairs and events without a return
The problemTrade fairs and customer events take a large share of the marketing budget. Contacts are collected on cards and lists, typed in weeks later or not at all, and nobody can say which fair brought which order.
What we buildLead capture at the stand that writes straight into the CRM, follow-up sequences that start the same week, campaign tracking per fair or event, and reporting from contact to quote to order.
Dormant customers and missed repeat business
The problemA large share of revenue comes from existing customers, but nobody notices when a customer orders less or stops. Key accounts get attention, while the long tail of smaller customers drifts away unseen.
What we buildCustomer segmentation by revenue and potential, alerts when order volumes drop or a regular customer goes quiet, reactivation plays for dormant accounts, and account plans for the key customers that carry the business.
How we build a Mittelstand revenue engine in four phases
The same sequence for a company introducing its first CRM, restarting one that nobody uses, or adding dealers, subsidiaries or a new market to an existing setup.
Diagnose
Interviews with the managing director, field and inside sales, marketing, service and the dealer or subsidiary leads; a look at the ERP, the existing lists and the reports you use today. Output: a gap list and the processes to fix first.
Design
Customer and partner data model, the sales process from first contact to quote and order, the ERP interface agreed with IT, and the reports your managing director and sales leads will see, all in German and English where you need both.
Build
Pipelines, properties, ERP connection, data migration from lists and older systems, automation and dashboards go live in the CRM, tested with real customers and real quotes before anyone relies on them.
Roll out and hand over
Training for field sales, inside sales and dealers in their language, a weekly pipeline review, a monthly view for the managing director and a trained owner on your team. Documentation sits in the CRM, next to the data it describes.
The revenue metrics Mittelstand managing directors and advisory boards ask for
Eight metrics, each with one definition and one source. Anything that still needs a spreadsheet to produce goes on the build list.
- Order intake and pipeline. New orders from the ERP next to weighted pipeline from the CRM, by region, product group and sales channel.
- Quote hit rate. The share of quotes that become orders, by salesperson, product group, customer segment and channel.
- Open quote volume. Value and age of open quotes, and how many are followed up on time.
- Revenue per customer. Revenue and margin trend per customer and segment, with the customers that carry the business marked as key accounts.
- New customer share. The share of revenue from customers won in the last 12 months, next to repeat business.
- Dormant customers. Regular customers whose orders dropped or stopped, and how many are reactivated.
- Channel revenue. Leads passed, deals won and revenue per dealer, distributor, agent or subsidiary.
- Trade-fair and event return. Contacts, quotes and orders per fair or event, against what it cost.
GTM engineering for Mittelstand companies: the systems behind the process
We build on the systems you already run, starting from the ERP. These are the pieces Mittelstand and mid-sized companies ask us for most.
- CRM as the shared customer recordHubSpot or Salesforce configured with customers, contacts, buying roles, dealers and subsidiaries, one pipeline per sales motion, in German and English where your teams need both.
- ERP connectionOrder intake, open orders, revenue and open items per customer read from the ERP into the CRM in one direction, with the ERP staying the system for prices, orders and invoices.
- Quote trackingQuotes from the ERP or the CRM tied to deals with value, date and owner, follow-up tasks for open quotes and reporting on hit rate and lost reasons.
- Field sales on the moveMobile access to customer history, visit reports and next steps, with email and calendar logging so field sales spends its time with customers, not with data entry.
- Dealer and partner channelPartner records, lead routing to dealers and subsidiaries with response deadlines, deal registration where it fits, and partner portals from the CRM's marketplace apps.
- Reporting and AI automationDashboards for the managing director and sales leads, enrichment of company data, trade-fair lead capture, call and visit summaries, and AI automation your team can inspect and switch off.
Mittelstand and SME work we have done
Anonymised, like every client on our industry pages: the kind of work, never the name or anything that would point to it.
- A first CRM, used by the whole sales teamA first CRM for a Mittelstand company whose customer data lived in spreadsheets and email folders: customer records cleaned up and migrated, field and inside sales on one pipeline, and a weekly review the managing director runs from the CRM.
- ERP and CRM connectedAn ERP connection that lets sales see orders, open items and revenue per customer before each visit, and puts order intake and pipeline in one report for management.
- Dealer and distributor channelPartner records, lead routing and channel reporting for a company selling direct and through dealers, so every lead passed to a partner has an owner, a deadline and a visible result.
- German and English, one processBilingual CRM setups for German-speaking and international teams working together: one sales process and one set of reports, with training and documentation in both languages.

Questions Mittelstand and mid‑sized companies ask us
What is RevOps for Mittelstand companies?
It is revenue operations for a mid-sized B2B business: one CRM where field sales, inside sales, marketing and dealers share every customer, quotes and order intake linked to the ERP, and reporting the managing director can run the business on. For Mittelstand companies and SMEs it moves customer knowledge out of personal lists and into a system the company owns.
We have an ERP. Why do we need a CRM as well?
The ERP records what customers ordered and paid. The CRM records everything before that: contacts, visits, open quotes, opportunities, trade-fair leads and dealer activity. Connected in one direction, the CRM shows each customer's order history from the ERP, and the managing director sees pipeline and order intake side by side.
How do you get field sales to actually use the CRM?
By making it useful to them before asking anything of them. Customer history and open quotes on the phone before a visit, email and calendar logging instead of manual entry, short visit notes instead of long forms, and a weekly review that runs from the CRM. We train field sales in their language and keep the required fields to the few that management really uses.
Can you connect the CRM to our ERP?
Yes. We read order intake, open orders, revenue and open items per customer from the ERP into the CRM, usually in one direction and on a schedule, through marketplace connectors, middleware or your IT team's interface. The ERP stays the system for prices, orders and invoices; the CRM never overwrites it.
Have you worked with Mittelstand companies before?
Yes. We have rolled out first CRMs for companies moving off spreadsheets, connected ERPs to the CRM so sales sees orders and revenue per customer, set up dealer and distributor channels, and built bilingual German and English pipelines. Like every client on our industry pages, they are anonymised.
Do you work in German?
Yes. Workshops, training, documentation and CRM setups in German, English or both, and we deliver in four more languages for international teams and subsidiaries. Field names, pipelines and reports can be set up in German for the teams that work in German every day.
HubSpot or Salesforce for a Mittelstand company?
Both work, and we build in both. HubSpot is usually faster to roll out and easier for a mid-sized team to adopt and run without a dedicated admin, with ERP connectors in its marketplace, EU data hosting in Germany and Breeze AI agents built in. Salesforce suits companies with complex enterprise processes and an in-house admin team. Our HubSpot for Mittelstand companies page covers the HubSpot setup in detail.
What does RevOps for a Mittelstand company cost, and how long does it take?
Fixed-scope projects run from €15K to €90K, retainers from €6K to €25K a month, and a fractional Head of RevOps from 10 hours a month up to 30 hours a week. A standard HubSpot build runs 6 to 10 weeks, a complex multi-hub build 12 to 16 weeks. Work usually starts within two weeks of the first call.
